Once Upon a Time: How Business Development Moment Started
I was selling a technology product.
Reaching out to a customer, sharing materials about the product, hoping to help him understand what he might buy.
His response stopped me :
"I don't have time to read. Please summarize."
I was surprised.
How can anyone invest money in buying a product without taking quality time to know about it?
That moment stayed with me.
It was the moment I realized something was broken — not just in how we sell, but in how knowledge moves (or fails to move) between people.
That is why I started Business Development Moment.
And Then Something Unexpected Happened
I never thought of writing.
I never thought of sharing what I care about.
I always lived quietly — part of small networks, a few friends, a private world of ideas.
I never knew this would happen.
But AI changed that.
AI was a great empowerment for me.
Not because it wrote for me.
But because it helped me express what I already carried inside.
That is why I believe in the generative organization — and in how businesses can build one.

What Is an AI Organization?
An AI organization is not simply a company that uses AI tools.
It is an organization where humans and AI work as thinking partners — not master and servant, not operator and machine.
The difference matters.

Why Most Companies Fail With AI
Most companies treat AI like a vending machine.
You put in a prompt. You get an answer. You move on.
It feels efficient. It feels like progress.
It's killing innovation.
Fewer than 10% of companies see real impact from AI because they stop thinking once AI starts talking. They're "using" AI but not actually "working with" it.
The Four Rules That Change Everything

The Hallway Test
Before you ask AI anything, imagine walking down the hallway to the smartest intern.
Ask them the question you were about to type.
"Write a launch email."
A smart intern would push back: Who is it for? What's at stake? Why now?
AI behaves exactly the same way. Vague input produces competent but generic output.
What an AI Organization Is Not
- It is not about replacing people with machines.
- It is not about using every AI tool available.
- It is not about automating everything.
- It is not about accepting AI answers without question.
It is about:
- Using AI to think more clearly
- Testing ideas faster and cheaper
- Learning systematically from experiments
- Keeping human judgment at the center

Why This Matters for Business Development Moment
Understanding the AI organization framework matters because it changes how we approach the experiment.
We are not asking: "Can we add AI to the blog?"
We are asking: "Can an AI-assisted interaction help someone move from problem to action?"
That is a fundamentally different question.
And it requires a fundamentally different approach.
Introduction: From Frameworks to Action
The Generative Organization presents ABCS as its overall operating system.
Rather than trying to use every framework in the book, I decided to treat ABCS as the backbone and select only the tools relevant to the question I am actually trying to investigate.
That creates a practical workflow.
Part One: The Workflow
1. ALIGN — Where Are We Going?
Question:
What are we actually trying to accomplish?
Tool: TRUE NORTH
Define:

- Restrictions: No AI hype. No building technology simply because we can. No claiming impact without evidence.
- Starting point: The existing Business Development Moment blog and Idea Sketch.

Explore how AI can make business-development knowledge and market access more understandable, actionable and accessible.

2. IDENTIFY THE JOB — Who Are We Helping?
Question:
What job is the person actually trying to accomplish?
Tool: Jobs To Be Done
A possible hypothesis:
When I encounter a technology or AI opportunity, I want to understand how it could apply to my business-development challenge, so I can decide what to do next.
But this is not a conclusion.
It is a hypothesis.
The real test is whether people actually describe a need like this.

3. FIND THE GAP — Why Isn't Knowledge Becoming Action?
Question:
What prevents someone from moving forward?
Tool: Knowledge Behavior Gap Model
The problem may not simply be a lack of information.
It may be:
Information → Understanding → Application
The missing step could be the translation between knowing something and knowing what to do with it.
Again, this is a hypothesis to test.

4. DEFINE THE TRANSFORMATION — What Actually Needs to Change?
Question:
What would have to change in the person's behavior, workflow or decision-making for the idea to create value?
Tool: Transformation Design Framework
This prevents the experiment from becoming:
"Can I put an AI assistant on my blog?"
The better question is:
Can an AI-assisted interaction help someone move from Problem → Understanding → Decision → Action?
That changes what we build and, more importantly, what we measure.

5. BUILD — What Is the Smallest Useful Intervention?
Question:
What can we build with what we already have?
The book's Build stage encourages structured collaboration with AI rather than simply asking AI for an answer.
Relevant tools include:
- SPARKS for working with AI
- Effectuation for starting with available resources
- One Thing for focusing on the most important bottleneck
- PERSIST for maintaining experimentation and human judgment
For this experiment, I don't need all of them.
I need the smallest useful intervention.
Prototype:
The Business Development Moment Idea Sketch becomes the prototype.
Not a large AI platform.
Not ten agents.
Just one experiment:
Give a person a real business-development question and see whether an AI-assisted interaction helps them reach a better next step.

6. COMMUNICATE & CHECK — Does It Actually Work?
This is where the book's C becomes particularly important.
Questions:
- Is there a real problem?
- Does the prototype create a meaningful benefit?
- And what evidence do we have?
Tool: 4Ps

Research Principle:
The book makes an important distinction:
- Bad research: Look for evidence that proves our idea is right.
- Good research: Go where the uncertainty is.
Therefore, the experiment must actively search for negative evidence.

7. TEST THE ASSUMPTIONS
Now we test the actual hypotheses.
For example:
- Do people actually have this problem?
- Do they understand the Idea Sketch?
- Does the interaction help clarify their problem?
- Does it produce something actionable?
- Do they trust the result?
- Would they use it again?
- Does anything change afterward?
The goal isn't to prove that the Idea Sketch works.
The goal is to discover whether it works, for whom, and under what conditions.

8. DOCUMENT — What Did We Actually Learn?
Tool: Learning Log

9. SYSTEMATICALLY IMPROVE — What Changes Now?
The S in ABCS is not simply "make the product better."
It is:
Learn → decide → change → test again.
- If something works: Iterate.
- If something doesn't work: Change the assumption, the intervention, or the target.
- If the evidence is consistently weak: Quit.
The book's emphasis on experimentation and strategic quitting is important here.
Stopping is not necessarily failure.
Sometimes the evidence is telling us that the idea should not continue in its current form.

10. ASK THE BUSINESS QUESTION — Can the Value Become Sustainable?
Only after there is evidence of value should monetization become a serious question.
The book identifies five broad routes:

For Business Development Moment, I don't know the answer yet.
And I don't think I should pretend that I do.
The monetization question is therefore another hypothesis:
Who receives enough value from this to pay for it—and what exactly are they paying for?
That question comes after evidence of value, not before it.
Part Two: The Complete Workflow
The book contains many frameworks.
For this experiment, I reduce them to one working sequence:
Part Three: What I Learned From Applying the Book
This is where the experiment becomes more interesting than a conventional book review.
The lesson isn't that The Generative Organization gives us more frameworks.
It is that AI makes disciplined thinking more important, not less.
The book gives us a toolbox.
We don't have to use every tool.
We need to know:
- Which tool do we need?
- Why do we need it?
- What assumption is it helping us examine?
- And did it actually help?
That is what I want to discover through Business Development Moment.
The Real Experiment
The book gives us the frameworks.
Business Development Moment gives us the test environment.
Real people provide the evidence.
And the outcome could be positive, negative, or inconclusive.
That is acceptable.
Because the objective isn't to prove that the idea was right.
It is to learn whether it was right.
Don't build because AI can. Build because there is something worth solving—and use AI to learn whether you are right.

اطرح عليهم السؤال الذي كنت على وشك كتابته.

النتيجة: مساعدة الناس على جعل الذكاء الاصطناعي والتكنولوجيا أكثر فهماً وقابلية للتنفيذ في تطوير الأعمال والوصول إلى السوق.
القيود: لا ترويج مبالغ للذكاء الاصطناعي. لا بناء تكنولوجيا لمجرد أننا نستطيع. لا ادعاء تأثير بدون دليل.

لكن هذا ليس استنتاجاً.
إنه فرضية.
الاختبار الحقيقي هو ما إذا كان الناس يصفون فعلاً حاجة كهذه.

كان غارقاً.

هل يمكن لتفاعل بمساعدة الذكاء الاصطناعي أن يساعد شخصاً على الانتقال من مشكلة ← فهم ← قرار ← فعل؟
هذا يغيّر ما نبنيه، والأهم، ما نقيسه.

5 البناء — ما أصغر تدخل مفيد؟
السؤال: ما يمكننا بناؤه بما لدينا بالفعل؟
مرحلة البناء في الكتاب تشجع التعاون المنظم مع الذكاء الاصطناعي بدلاً من مجرد سؤال الذكاء الاصطناعي عن إجابة.
الأدوات ذات الصلة تشمل:

فقط بعد وجود دليل على القيمة يجب أن يصبح تحقيق الدخل سؤالاً جدياً.
